The Step-by-Step Podcast Engine You NEED

I am not going to sit here and tell you not to aspire to have the Joe Rogan audience, the huge reach, the attention, but what I am preaching is that it should not be the top goal.


Your priority should be to use your voice, your podcast, to build up your allies and meet amazing people that will become your referral partners. 


Let's do the math: a show with a huge audience makes money on advertising or charging guests to get them attention. That means the product is volume, and volume realistically takes years, a team, and a budget. Chasing that model as a contractor or an insurance agent means you spend two years building an audience of strangers scattered across the country when your business needs forty of the right people in your own zip code.


You do not need thousands of listeners; you need relationships. The show is just the right tool to build them, a marketing lever that adds value to your referral partner's business. It is a place where they feel heard and you build trust, as you actively demonstrate that you want to see them succeed. 



When I gave the PodMatch talk, this was the mindset shift that I emphasized because it flips the scoreboard: stop measuring downloads and start measuring conversations. The episode is not the product; the relationship is the product, and the episode is the receipt.

So here is exactly how it works the Live Local way:


  1. Step one is picking the guest that aligns with your values. Spend extra time to get this part right, do not book whoever will say yes. Book the person you would love to have a working relationship with twelve months from now. The mortgage broker you have been meaning to meet, the property manager who touches thirty of your ideal clients a week, the insurance agent whose clients all need what you do. You are not casting a show, you are building a room.

  2. Step two is the ask, and this is the part that still surprises me after fifteen years. An interview request gets a yes when a sales call gets ignored. Same person, same inbox, same week, but one email says can I take twenty minutes of your time to tell you about what I do and the other says I would like to feature you and your expertise for my audience. Nobody has ever been offended by being told they are worth listening to.

  3. Step three is the pre-interview conversation, and do not skip it. Fifteen minutes before or after you record, no agenda, just getting to know the person. This is where you learn who their ideal client is, what they are trying to grow, and who they wish they knew. You are gathering the information that makes you useful to them later.

  4. Step four is the interview itself, and your only job here is to make them look good. Ask better questions than anyone else has asked them. Let them tell the story they are proud of. This is NOT the place to pitch; do not steer it to yourself, do not turn it into a debate, ask better questions and be an active listener. You gave them attention, you made them the hero - this is about them and your job is to help them feel heard. 

  5. Step five is the handoff, and this is the one that separates people who build pipelines from people who build content libraries. When the recording stops, ask two questions. Who else should I be talking to, and who can I introduce you to? You will get names both directions. Every single time.

  6. Step six is the CRM, and I am going to be blunt because this is where the whole thing dies for most people. If that name only lives in your head, it is already gone. Every guest, every referral they gave you, every person you promised an introduction to goes into your contact system that same day. Their business, their ideal client, what they are working on, who they know. That is not busywork it is the asset.

  7. Step seven is the follow-up reminder, and this is the step not enough of you do, and everybody needs. Before you close the file, set the reminder. Two weeks out to send the episode and check in. Six weeks out for a no-agenda touch. Three months out to introduce them to someone. Set all three at once, right then, while you still remember why you cared. A relationship you do not follow up on is a conversation you paid for and threw away.


That's it, that's the entire system. Seven steps, and not one of them requires a following, a studio, thousands of dollars, or a sponsor. It requires you to be interested in other people on a schedule.


Now do the honest comparison: Rogan gets millions of listeners and knows almost none of them; whereas, you record twelve conversations this year with twelve people who are deeply connected to your market, and by December you have twelve advocates who each know forty people.


That is not a smaller version of the big podcast. That is a completely different machine, and it is the one that actually feeds a local business.
